Finding a suitable China factory is not simply a marketplace search. Marketplaces can generate leads, but so can referrals, trade fairs, sourcing partners, industry directories, Chinese-language searches and legally available customs data. Regardless of origin, every candidate should pass the same verification gates before receiving an order.

The objective is to move from a defined product requirement to an approved primary factory and a documented backup supplier. That requires more than collecting licenses or watching a factory video. It means comparing current evidence across legal identity, manufacturing capability, quotations, samples, audit findings and production plans.

No business license, sample, video call, audit or third-party report removes all risk. Each provides evidence within a limited scope and at a particular point in time. Confidence comes from combining evidence, investigating inconsistencies and maintaining controls during production.

1. Define the product before looking for factories

Turn the product idea into a sourcing brief

A factory cannot prepare a reliable quotation for an undefined product. Before requesting prices, create a sourcing brief that states the intended use, target customer, materials, grades, dimensions, tolerances, weight and performance requirements. Include colors, finishes, branding, components, accessories, assembly, packaging, labeling and palletization requirements.

The brief should also identify the destination market and applicable compliance requirements. State the target order quantity, forecast volume, reorder pattern, delivery date, destination and expected inspection, testing and documentation. If substitutions are prohibited, name them explicitly rather than assuming every supplier will interpret “same quality” in the same way.

Classify each requirement as:

  • Must-have: Failure disqualifies the supplier or product.
  • Preferred: Valuable but negotiable.
  • Open to proposal: The factory may recommend an alternative.

Release a controlled request-for-quotation pack containing:

  • A specification version number and issue date.
  • Drawings, reference photographs or an approved benchmark sample.
  • A mandatory quote template.
  • A supplier questionnaire.
  • Confidentiality and intellectual-property instructions where appropriate.

A vague RFQ produces misleading comparisons. Two suppliers may appear to quote the same product while assuming different materials, weights, packaging, quality levels or testing obligations.

Define the ideal supplier profile

Decide what type of supplier fits the project before reviewing sales presentations. The right model may be an original equipment manufacturer with relevant in-house processes, a build-to-print contract manufacturer, a specialized component producer working with an assembler, or a hybrid factory-trading business with disclosed outsourcing.

A trading company is not automatically unsuitable, just as a direct factory is not automatically the best option. A trader may add value through consolidation, category coverage or export support. The important questions are whether its role is transparent, whether responsibilities are defined and whether subcontracting is controlled.

Set screening criteria for:

  • Relevant products and manufacturing processes.
  • Practical minimum and maximum order sizes.
  • Machinery and technical capability.
  • Quality-management maturity.
  • Destination-market compliance experience.
  • Geographic and logistics constraints.
  • Engineering and communication support.
  • Subcontractor transparency.

Build a longlist from multiple channels

Use several lead sources rather than relying on one marketplace:

  • B2B marketplaces and supplier directories.
  • Trade fairs and exhibitor lists.
  • Industry associations and manufacturing clusters.
  • Referrals from inspectors, laboratories, logistics providers or trusted buyers.
  • Sourcing firms with disclosed fees and conflict controls.
  • Public shipment or customs data where legally available.
  • Relevant labels, packaging and patent records.
  • Chinese-language web searches and corporate databases.

Record where each lead originated. The source can influence the priority given to a candidate, but it cannot replace verification. Remove candidates using predetermined must-haves rather than website quality or sales responsiveness alone.

As a working range, a buyer might begin with 10–20 candidates, reduce that group to three to five qualified suppliers, and approve one primary supplier plus one documented backup. These numbers should be adjusted for the complexity and risk of the project.

2. Verify identity, factory status and comparable pricing

Request the supplier’s Chinese legal company name, Unified Social Credit Code, business license, registered address, legal representative, establishment date and registered business scope. If production occurs elsewhere, record the operating address separately.

Identify the entities responsible for:

  • Manufacturing.
  • Exporting.
  • Invoicing.
  • Signing the contract.
  • Receiving payment.

Compare names and addresses across the business license, quotation, email domain, certification, audit report, invoice and bank details. An unexplained change in the company name, contract entity, payment beneficiary or bank account is a stop-and-investigate event.

A business license supports registration checks. It does not prove that the company currently manufactures the product, owns the claimed machinery or can deliver the required quality.

Determine whether the supplier manufactures, outsources or trades

Ask each candidate for a process map showing operations performed in-house, purchased components, subcontracted processes, and the locations used for assembly, testing and packing.

Match capability claims to relevant evidence:

  • A live video walkthrough with real-time prompts.
  • Exterior signage and the production-floor address.
  • A machinery list with models, quantities and ownership or lease status.
  • Dated equipment photographs or video.
  • Relevant operational, utility or environmental permits.
  • Employee and shift information.
  • Redacted production records for comparable processes.

During a live walkthrough, ask the contact to move from the office to the production area without cuts. Request views of raw materials, work in progress, quality stations and finished-goods storage. Ask to see a selected machine nameplate or the current date on camera, and have the supplier explain which line would make the proposed product.

Investigate contradictions such as:

  • Website claims that do not match the registered scope.
  • Different factory addresses without a credible explanation.
  • Missing or idle critical equipment.
  • An implausibly broad product range.
  • Staff who cannot explain the manufacturing process.
  • Certifications issued to another entity or site.
  • Undisclosed outsourcing of critical operations.

Classify the candidate as a confirmed manufacturer, manufacturer with disclosed subcontracting, hybrid manufacturer and trader, trading or sourcing company, or unresolved. This classification describes the operating model; it does not by itself determine whether the supplier is qualified.

Normalize quotations before comparing prices

Require all suppliers to quote against the same specification version, volume tiers and assumptions. Compare:

  • Unit price at each volume.
  • Incoterm and named place.
  • Material and component assumptions.
  • Minimum order quantity.
  • Tooling, mold, setup and engineering charges.
  • Sample charges and refund conditions.
  • Packaging, labeling and pallet costs.
  • Testing and certification costs.
  • Tax and export-charge treatment.
  • Sample and production lead times.
  • Payment terms and quote validity.
  • Warranty, defect, replacement and rework terms.

Convert quotations to a common basis, such as EXW, FOB or estimated landed cost. An EXW quotation should not be compared directly with a FOB or DDP quotation.

Investigate unusually low prices. They may reflect a lower material grade, reduced weight, excluded packaging, omitted testing, undisclosed tooling, subcontracting or an unsustainable introductory price. Score commercial fit separately from technical capability and verification evidence so the lowest quotation does not automatically win.

3. Validate samples, audit risk and confirm production readiness

Use samples to test the written specification

An escalating sample sequence may include:

  1. A stock sample to assess general capability.
  2. A customized development sample.
  3. A revised sample following documented feedback.
  4. A pre-production or pilot-run sample made with intended materials, tooling and processes.

Issue sample feedback in writing. Identify the specification version, document each deviation with photographs or measurements, request corrective action and set a revised completion date. Do not approve important changes only through chat messages.

When an acceptable result is achieved, establish a controlled “golden sample.” Sign and date it, assign a unique revision number, retain one copy and require the supplier to keep a matching copy. Attach objective tolerances and test methods for characteristics that cannot be judged visually.

Use an appropriately accredited laboratory when product safety, material composition or regulated claims require testing. A good sample may still be hand-selected or produced under special supervision, so it does not prove repeatable mass-production performance.

Match audit depth to risk

Choose the audit scope according to product safety, regulatory exposure, order value, manufacturing complexity, tooling investment, subcontractor dependence and the consequences of delay or recall.

Possible layers include:

  • Remote document review.
  • Live remote factory assessment.
  • On-site capability audit.
  • Quality-system audit.
  • Social, environmental or security audit.
  • Product-specific process audit by a technical specialist.

The review should cover the legal entity and operating site, relevant machinery, maintenance, calibration, incoming and in-process controls, final inspection, traceability, nonconforming-material handling, corrective actions, staff competence, capacity planning, subcontractor controls and document control.

Record the audit date, site, scope and report owner. An old report—or a report covering another legal entity or location—may not support the current decision. Require objective closure evidence for significant findings instead of accepting a promise to correct them later.

Confirm production readiness

Before issuing the order, hold a pre-production review covering:

  • Final specification and approved sample.
  • Bill of materials and approved sources.
  • Tooling ownership, location and maintenance.
  • Process flow and critical control points.
  • Work instructions and inspection plan.
  • Test methods, sample sizes and acceptance criteria.
  • Packaging artwork and barcode verification.
  • Valid compliance records and test reports.
  • Capacity reservation and production schedule.
  • Subcontracted operations and change control.
  • Defect, rework and replacement responsibilities.

Request evidence such as a material purchasing plan, assigned production schedule, tooling trial report, quality-control plan, approved packaging proof, named production and quality contacts, and pilot-run results for higher-risk products.

Plan production controls before manufacturing begins. Depending on risk, these may include an initial production check, during-production inspection, pre-shipment inspection and container-loading supervision. Audit approval is not the end of verification: personnel, capacity, materials, subcontractors and processes can change between qualification and production.

4. Apply staged gates and maintain supplier records

Every pass remains conditional on the evidence staying accurate. If an exception is necessary, record the missing evidence, resulting risk, temporary control, responsible owner and deadline. Avoid “verification theater”: a large document collection has little value when names, sites, dates, scope and validity have not been checked.

Maintain a decision-ready supplier file

Create a separate record for each legal entity and operating site. Store:

  • Contact details and communication history.
  • Chinese and English company names.
  • License and corporate-registration checks.
  • Contract-entity and bank-beneficiary checks.
  • Factory classification and known subcontractors.
  • Quotations and normalized cost sheets.
  • Specification and sample revisions.
  • Audit, inspection and laboratory reports.
  • Certifications, scope and expiry dates.
  • Corrective-action records.
  • Contracts, purchase orders and tooling agreements.
  • Delivery, defect and responsiveness performance.

Add a dated scorecard covering technical fit, quality capability, compliance, capacity, delivery, commercial terms, communication, transparency and continuity risk. Preserve the reason for each decision, and do not overwrite earlier scores without an audit trail.

Set reminders for expiring certifications, changed bank details, relocated facilities, new subcontractors and significant ownership or management changes. Where disruption would materially affect the business, maintain a qualified backup supplier rather than merely retaining an old quotation from an unverified alternative.

Final next move

Build the first evidence-based shortlist

Complete the product brief, assign it a version number and send the same RFQ pack and supplier questionnaire to a manageable longlist drawn from at least two lead sources. Open a supplier record for every respondent before reviewing price.

Advance only candidates that provide consistent evidence of legal identity, capability and commercial assumptions. Select three to five candidates for live factory-status checks and sample development, then audit the leading candidate at a depth proportionate to product and order risk.

Do not place the production order until the specification, approved sample, legal counterparty, payment beneficiary, production plan, quality controls and unresolved risks are documented. Begin with a controlled initial order and planned production inspections, while retaining a qualified backup supplier instead of treating shortlist approval as permanent proof of reliability.
